Cosmos Hub Unit Report - November 2025

Background and Context

The Hub Unit is composed of team members from Cosmos Labs (handling community and ecosystem growth initiatives related to the Hub) and Hypha Co-operative (handling technical operations for the Hub).

These monthly reports are intended to act as a primary source of information and updates on the Hub Unit’s progress to help increase transparency between the team and the community on timelines and broader ecosystem initiative progress. If you feel anything is missing from these reports, please let us know!

Update on Cosmos Hub Initiatives

Cosmos Hub Technical Work (Hypha)

  • Tokenfactory: Hypha has begun their work on tokenfactory, and is currently proceeding with unit and integration testing of the module before deploying an upgrade to devnet for initial live testing. Current ETA for tokenfactory on the Cosmos Hub mainnet is early February.

  • Chain Upgrades and Maintenance:

    • Hypha released and successfully coordinated the v25.2.0 expedited proposal upgrade on the Cosmos Hub, which patched a minor security issue (no risk to user funds). This was the first use of the Hub’s 3-day expedited voting period for an emergency upgrade via governance and quorum was reached within 24 hours.

    • Hypha monitored and collected data on a minor transaction spam incident that occurred on the Hub overnight on November 26-27 pursuant to the Cosmos Labs / Hypha incident response policy for the Cosmos Hub.

Stargaze

With the passage of Proposal 1017 on November 26, Stargaze is officially migrating to the Cosmos Hub!

The Stargaze team has begun the process of scoping out the integration on a technical level, and coordinating with creators to decide on the best option to facilitate the migration of collections to the Hub. Current ETA on the migration is at the end of February, shortly after the launch of tokenfactory which is a necessary dependency for them.

The Stargaze and Cosmos Labs teams are meeting biweekly to help ensure the migration process goes smoothly. Updates from those meetings will be shared in these monthly reports to ensure the community stays informed on the progress of the initiative.

Tokenomics

The tokenomics research workstream has officially kicked off this month with a forum post outlining the expected process by which the research and tokenomics adjustments will be carried out.

We’re in the process of finalizing an RFP to send out to research firms and have begun the initial outreach to those firms.

Here’s how to get involved in the tokenomics workstream in the meantime:

  • Join the Telegram: Join the tokenomics discussion telegram group here to share ideas and give feedback on the upcoming initiative https://t.me/+EE_NC8YPr-diNzM5

  • Discuss on the Forums: We’ve added a dedicated tokenomics discussion subforum on the main Cosmos Hub governance forum. The community is encouraged to post ideas here for further discussion.

  • Keep an eye out for the RFP: All updates to the core research workstream will be posted here. When the RFP is posted, give your thoughts on the forum!

ICF Delegation Program

The initial structure of the new ICF delegation program has been finalized. Cosmos Labs is working with ICF on finalizing the timeline and process to migrate from the old program to the new program.

A full blog outlining the details of the new delegation program will be published in the next 1-2 weeks and will include:

  • A list of the requirements for inclusion in the program

  • A list of the validators who have been selected to participate in the program

  • Expected timeline for delegations to be moved from the existing validator set to the new validator set

  • Any additional steps validators will need to take in order to receive delegations

A few things that validators can do to get ready for the program now:

  • Join the Cosmos Hub Validator telegram group (DM @RoboMcGobo on telegram for an invite) where you can ask questions about the specifics of the program to help you prepare.

  • Continue to remain active in Cosmos Hub governance, and vote on proposals (trust me, it matters)

Would it make sense to share headcount of the Cosmos Hub Unit? I imagine it can fluctuate a bit each month, but would be great to get a rough feeling.

Yeah it’s a bit nebulous tbh because there are lots of people working on the Hub that are working on other things as well, but I would put the number at around 4 that are giving the majority of their time to the Hub Unit, with several more giving some of their time :slight_smile:

Glad to see that you’re making progress on Tokenfactory, even though it was initially announced to be completed by the end of this year.
Regarding the tokenomics, I had hoped the work would be further along. It’s been several months that this has been under discussion, and several months as well since CL shifted its vision.
In your opinion, when can we expect something concrete regarding the tokenomics?

I’m surprised not to see any information about CL’s deals. Is that because of an NDA, or is it simply not part of the Cosmos Hub Unit?

On the tokenomics front, I know that this has been discussed by various folks (Mag, etc) for a few months, but work didn’t really begin in earnest until I joined the team 2 months ago, and it took me some time to get onboarded + is not the only thing we are working on.

That said, we’re locked in on this through the end of the year. I’ve already started proactively reaching out to a few research firms and will have an RFP for the community to review soon, to understand the direction this is headed.

A goal to keep in mind is that we aim to have the entire tokenomics change fully approved by the community implemented by end of Q1, so we’re working with that timeline in mind.

On the Cosmos Labs dealflow, this is not part of the Hub Unit’s scope, so we didn’t include anything in the report mentioning it.

Thanks for the support guys! We do plan to release these reports monthly. There’s a possibility December’s report will come late due to the holiday, but the remainder will be published shortly after month’s end!

Quick feedback: the monthly post is very solid and genuinely structuring the relationship between the Hub team and the community. The monthly cadence marks a real professional turning point in how Cosmos communicates. It’s necessary.

One simple suggestion looking ahead (2026 horizon):
set up a systematic read-only mirror on Medium for these monthly reports.

Key benefits:

  • reach a broader audience beyond the forum (builders, observers, investors)

  • create a clean, durable, and easily indexable archive

  • make this information reusable long-term (research, summaries, future AI use)

  • no fragmentation: one source post, one mirror

Cost / effort: negligible compared to the value created and the growing demand for clarity and transparency.
Not a new place for debate just a distribution layer.

In my view, this is a small, high-ROI upgrade that fits perfectly with this more professional posture for Cosmos.
